Chapter 18, decisiveness.

Speaker 0

Patrick Lencioni, New York Times bestselling author.

Speaker 0

The first day of our family vacation was going surprisingly well.

Speaker 0

Not a single tear had fallen from any of our children's eyes.

Speaker 0

Eyes.

Speaker 0

No temper tantrums had been thrown.

Speaker 0

And Stacy and I were having a great time with the friends who had driven down to Florida to join us.

Speaker 0

But when dinnertime arrived, the dynamic shifted.

Speaker 0

While soaking up sunrays on the beach, we polled the children who were too busy playing to be of any help to tell us where they wanted to go eat.

Speaker 0

Then the women asked the men who responded with a unified, we don't care so long as they serve food.

Speaker 0

Finally, the women turned to each other and began a deliberation worthy of FBI hostage negotiators.

Speaker 0

One of them picked up a dining brochure at the hotel's front desk, and together they combed out the establishments that were family friendly.

Speaker 0

Then they began compiling reviews about each of the places on their smartphones, placing them into a hand drawn table on the back of the brochure.

Speaker 0

Just when I thought they had selected a restaurant, a fellow sunbather leaned in to inform us of his bad experience there the previous evening.

Speaker 0

A pen crossed the name off the list and discussion commenced again.

Speaker 0

The list began to grow rather than shrink, but our friend finally picked up the phone to make a reservation at the name topping her list.

Speaker 0

The hostess answered and informed her that no reservations were available before our children's bedtime.

Speaker 0

Another name was scratched from the list.

Speaker 0

Let's start from the beginning and make a pro and con list, our friend remarked.

Speaker 0

Her words set off something deep inside me.

Speaker 0

I imagine it was the same feeling that overtakes Bruce Banner right before he transforms into the Incredible Hulk.

Speaker 0

My stomach began rumbling and growling, and then my chest started bouncing.

Speaker 0

And before I could stop it, a shout erupted from my mouth.

Speaker 0

Will someone please just make a decision?

Speaker 0

My outburst represents a scenario that many people have faced in a social setting.

Speaker 0

Whether you are on a double date trying to pick a movie or tied up at a chain email where your extended family attempts to make plans for the holidays, participants throw out suggestions.

Speaker 0

The list of options grows.

Speaker 0

Pros and cons are batted around, and the can of decision keeps getting kicked down the road.

Speaker 0

In such moments, you feel the same anxiety that everyone else does.

Speaker 0

You don't want to pick a movie that everyone hates, suggest a restaurant that no one likes, or have your ideas shot down by the group.

Speaker 0

So you sit back and play the game like the others.

Speaker 0

Now everyone is following someone, but no one is leading anyone.

Speaker 0

The tension that unfolds in such mundane moments also arises in significant settings.

Speaker 0

The fears and worries that plague us in the everyday also paralyze us in the once in a lifetime.

Speaker 0

One of my childhood friends, Brian, has a 92 year old grandmother who's beginning to succumb to the trials of old age.

Speaker 0

She's a proud and independent matriarch who uses the Internet and even has a Facebook account.

Speaker 0

But her vision and hearing are slipping from her grasp.

Speaker 0

During the past year, she was involved in several fender benders while driving, and all of them were her fault.

Speaker 0

So the family gathered to discuss how they should intervene.

Speaker 0

Her children and grandchildren sat in a circle throughout Brian's living room and discussed taking her car keys from her permanently.

Speaker 0

The decision was the right one, and most of the family knew it.

Speaker 0

Last year's minor accidents could become tomorrow's fatalities.

Speaker 0

Yet no one could pull the trigger because they wanted to respect her.

Speaker 0

The conversation got bogged down in the complexities and discomfort and risks of the decision until finally they decided to reconvene a month later.

Speaker 0

Pop goes the can as it tumbles down the road.

Speaker 0

Those scenes illustrate a tendency many people struggle with, indecision.

Speaker 0

Too often in life, we choose delay, denial, or deliberation when what we need is decision.

Speaker 0

Pat Lencioni is the founder and president of The Table Group, a management consulting firm that focuses on issues like this one.

Speaker 0

He has written nine best selling books, including the five dysfunctions of a team, with nearly 3,000,000 copies sold.

Speaker 0

Organizations from Southwest Airlines to General Mills to Barnes and Noble have sought his advice on how to improve their organizational structures and decision making processes.

Speaker 0

When I interviewed him recently, I wanted to ask him about the big bad habit of indecision that afflicts so many people.

Speaker 0

Ken Coleman.

Speaker 0

Life is a never ending onslaught of decisions, and they come in all sizes.

Speaker 0

Learning when and how to make the best decision is invaluable to reaching our full potential.

Speaker 0

How can we create a habit of decisiveness?

Speaker 0

Pat Lencioni.

Speaker 0

I think the most important part of developing a habit of decisiveness is simply good old exposure therapy.

Speaker 0

Every time we make a decision, even when we are unsure, we learn that in most cases the decision works out well.

Speaker 0

When it doesn't, we still benefit because we learn and adjust accordingly.

Speaker 0

So the more times we're decisive in the face of uncertainty, the more we learn and the more comfortable we become.

Speaker 0

Conversely, when we are indecisive, ambiguous, or hesitant, we often get frustrated with ourselves.

Speaker 0

Being decisive again and again helps us to realize that we survive no matter the outcome.

Speaker 0

So as with anything else, if we want to get in the habit of something like exercise, for example, we need to go simply do it until it becomes second nature.

Speaker 0

Then the benefits become apparent.

Speaker 0

I find that we place too much emphasis on what decisions we make rather than how we choose to execute on our decisions.

Speaker 0

In other words, people put too much emphasis on the decision sciences.

Speaker 0

We ask ourselves, did I make the right decision?

Speaker 0

When the real question should be, how well did I execute against my decision?

Speaker 0

If we evaluate our decisions on a 10 scale, one being a bad decision, 10 being a great decision, A person can make a level seven decision and it still turns out better than someone who makes a level 10 decision if the level seven person is better at execution.

Speaker 0

General Patton's famous quote says it all.

Speaker 0

A good plan violently executed today is better than a perfect plan executed next week.

Speaker 0

In our world today, people want to turn around and evaluate every decision they make in hindsight as to whether it was right.

Speaker 0

Think of the NFL draft.

Speaker 0

Teams tend to ask, did we pick the right player?

Speaker 0

The question should be, did we use that player well?

Speaker 0

Regardless, it's important to remember that good things happen when we are decisive.

Speaker 0

We need to realize that our ability to execute against the decisions we make is just as important or more so than the actual decision.

Speaker 0

And finally, it has been critical for me to come to terms with the fact that we don't have complete control over how things turn out.

Speaker 0

For me, I rely on my faith in God.

Speaker 0

When I trust that God has a plan for me that I might not understand, it takes away the sense that every decision needs to be perfect or that it is all up to me.

Speaker 0

Lencioni says that executing on a decision is more important than which decision was made.

Speaker 0

In other words, we spend too much time deciding how to jump out of the boat when we need to focus on where to swim when we hit the water.

Speaker 0

Should you dive in or opt for a cannonball?

Speaker 0

It matters less than you'd assume.

Speaker 0

Choosing wrong will teach you an invaluable lesson that you'll be able to use next time you make the leap.

Speaker 0

If you're a parent, the way you nurture your kids will be as important as the decision to have them.

Speaker 0

If you're a director of an advertising agency who chooses to purchase a Super Bowl ad, your biggest concern is not whether or not that that was the best choice.

Speaker 0

It's creating the best Super Bowl ad you can.

Speaker 0

So get going.

Speaker 0

The mistakes you'll make along the way will provide you with valuable wisdom.

Speaker 0

We all want progress, and we know that our decisions are the engines that move us forward.

Speaker 0

But we need to recognize that making a decision is progress because we realize the first truth and not the second.

Speaker 0

We often find ourselves frozen in decision limbo.

Speaker 0

Instead, we need to simply move forward.

Speaker 0

The other problem is that we obsess over making the right decision when sometimes the best thing we can do is make a wrong decision.

Speaker 0

Both will grow us and stretch us and teach us.

Speaker 0

You'll learn from life's on ramps, inroads, and freeways as much as from life's u turns, detours, and dead ends.

Speaker 0

Asking my wife to marry me was one of the best decisions I've made, but she wasn't the first woman I dated.

Speaker 0

By spending time with women who were wrong for me, I was better prepared for the one who was best.

Speaker 0

Similarly, a few of the jobs I've had have failed.

Speaker 0

After leaving college, I worked on a US senate race in Alaska that ended in disaster.

Speaker 0

I interned at a sports radio station only to find out there wasn't a future for me there.

Speaker 0

I developed television segments in unsustainable formats that I was never able to sell.

Speaker 0

If life had a rewind button, would I go back and avoid what some might call wrong decisions?

Speaker 0

不会。

No.

Speaker 0

They were necessary for getting me to where I now stand, the career I'm currently in.

Speaker 0

Looking back, I'm grateful that I made those leaps rather than languished and lingered.

Speaker 0

I realized that the way I executed those decisions and the lessons they taught me were more valuable than the decisions themselves.

Speaker 0

Most people develop the habit of indecision early on.

Speaker 0

We arrive at college, unsure of our life's path.

Speaker 0

We refuse to choose a major because we haven't chosen a career.

Speaker 0

We feel pressured to identify our dream job as freshmen when what we need most is to take a step forward.

Speaker 0

Credit hours disappear into thin air with wasted tuition money until we finally make a selection.

Speaker 0

After college, the prospect of committing ourselves to one company induces sweat and panic.

Speaker 0

As indecision sets in, we hang our diplomas on the wall and begin waiting tables.

Speaker 0

Years later, we calm down and settle into a nine to five.

Speaker 0

After a few years in our chosen field, we develop a nagging restlessness that we should make a career change.

Speaker 0

We reason with ourselves, explaining that the notion is crazy, and we'll just confirm to our friends and family that we are the flakes they suspected we were.

Speaker 0

The threat of the unknown and the comfort of our current jobs cause our feet to drag.

Speaker 0

Weeks, months, years go by.

Speaker 0

In our twilight years, we finally make it.

Speaker 0

We're the ones in charge, the ones pulling the strings, but our fingers freeze.

Speaker 0

Should we invest in a new building and hire new employees?

Speaker 0

Would it be better to sell the company or double down?

Speaker 0

The habit of indecision that began as a surface scratch in our youth has now bled into every stage of life.

Speaker 0

Here's the point.

Speaker 0

If we don't sow the seeds of decisiveness early in life, we'll reap the bitter fruit of indecision until we draw our final breath.

Speaker 0

Select the restaurant and feast with your friends.

Speaker 0

Choose the movie and let it bring full belly laughter into your life.

Speaker 0

Decide to find your true calling, and don't let the tough choices paralyze you.

Speaker 0

The choice to take a step in any direction will always move you forward.
