Hello, welcome to the twenty minute VC and Founders Friday with me, your host, Harry Stebbings at h Stebbings with two b's on Snapchat.

Speaker 0

But to the show today and our featured founder of the day, if you listen to our show on Monday with Emily Choi at LinkedIn, we discuss strategic investments from the incumbent side.

Speaker 0

And today, we're embracing that from the founder side.

Speaker 0

And I'm thrilled to welcome a truly transformative company today in the infrastructure space with Florian Leibert, founder and CEO at Mesosphere, the most flexible for containerized data intensive applications, and they're trusted by some of the world's leading companies from Yelp to Yammer to Verizon and have raised over a $120,000,000 in funding from the likes of a16z, Kleiner Perkins, Khosla, Data Collective, and then incumbents such as Microsoft and Hewlett Packard.

Speaker 0

Prior to founding Mesosphere, Florian spent time with Twitter and Airbnb, both as a tech lead.

Speaker 0

And if that wasn't enough, Florian has this incredible angel portfolio, including the likes of suitcase company Away, prior guest Cockroach Labs, Drift, and Buoyant, just to name a few.

Speaker 0

But it's now time to dive into the show, and I'm thrilled to welcome Florian Leibert, founder and CEO at Mesosphere.

Speaker 1

You have now arrived at your destination.

Speaker 0

Florian, it's such a pleasure to have you on the show today.

Speaker 0

Huge thanks to Jen and Away and Spencer at Cockroach for the intro, but thank you so much for joining me today, Florian.

Speaker 1

Thank you so much for having me.

Speaker 0

Not at all, but I'd love to get the ball rolling today by discussing a little bit about you and how you made your way into the world of startups with the founding of Mesosphere.

Speaker 1

是的。

Yeah.

Speaker 1

当然。

Sure.

Speaker 1

So I started out finishing my degree in Germany in computer science.

Speaker 1

And after doing so, I actually went to The US.

Speaker 1

I first worked in ad tech.

Speaker 1

And in ad tech, I worked very much with Hadoop, so a large scale data processing system.

Speaker 1

And with that experience, I was actually hired into Twitter.

Speaker 1

And at Twitter, then I I worked on some of the early who to follow.

Speaker 1

So the graph algorithms tried to densify the graph and give users better recommendations.

Speaker 1

And from there on, after about two years of doing that and there were many other projects there.

Speaker 1

For example, I worked on user search, and I worked on some of the initial deployments for Mesos, for deploying user search to Mesos.

Speaker 1

From there on, I actually switched over to Airbnb and joined a good friend of mine there who who was running engineering.

Speaker 1

And at Airbnb, I worked again on some of this early search algorithms.

Speaker 1

I worked on some of the infrastructure and to build up the data engineering team.

Speaker 1

After Airbnb, after working on solving two times these scalability problems for consumer Internet companies, I thought that every company should be able to take advantage of a lot of the technology that's out there.

Speaker 1

It's being released into open source, but that's still really hard to assemble.

Speaker 1

And that's when we started Mesosphere.

Speaker 1

We wanted to really make it insanely easy to build and scale world changing technology.

Speaker 0

And and what a journey it's been with Mesosphere.

Speaker 0

But I wanna start today with something that you've said before.

Speaker 0

Now, obviously, I don't advocate this being a VC myself, but you said before that sometimes you should ignore your investors.

Speaker 0

So I'd love to start with this and the thesis and reasoning behind this statement for you.

Speaker 1

So first of all, of course, a lot of our investors have a ton of really useful advice, and, I don't think we would be where we are today without this advice.

Speaker 1

But you're right.

Speaker 1

One of our early investors during our seed round was always when he saw the product that we wanted to build, was always pushing us towards going for a SaaS model.

Speaker 1

Now if you know what Mesosphere does, right, we basically are building a operating system for data centers and clouds.

Speaker 1

We make it much easier to transport data by providing message queues and and and to make it really easy to store data by providing and operationalizing distributed databases.

Speaker 1

And what I think our investors didn't get initially or some of the investors didn't get initially was that this doesn't really lend itself to a SaaS business, at least not for the market that we were aiming for initially.

Speaker 1

So we wanted to really target the global 2,000 and now really the global 8,000 companies out there.

Speaker 1

And those companies won't be just putting in a credit card and ordering $500,000 worth of a product on our website.

Speaker 1

So these are contracts that go through long negotiation cycles.

Speaker 1

They go into procurement.

Speaker 1

And we we get this advice in the beginning many times, go build a SaaS product.

Speaker 1

And in the end, just wasn't a good fit for a SaaS product.

Speaker 0

好的。

Okay.

Speaker 0

So not potentially great advice and not kind of aligned to the product that you were building, but a tough kind of subsequent subsequent action in terms of how to communicate that.

Speaker 0

So I'd love to hear how you then kind of pursue your own plans and communicate to the investor that you're going to not ignore their advice, but go your own way, so to speak.

Speaker 1

So the way that we communicated this was I mean, we of, of course had the conversation initially, like, hey, should we build a SaaS business?

Speaker 1

A SaaS business has its advantages in in many ways.

Speaker 1

But also, of course, as I mentioned, some disadvantages.

Speaker 1

And what we ended up doing is we ended up just saying, look, this is this is great advice.

Speaker 1

Let us get back to you.

Speaker 1

And in a couple of months later, we're like, look, this is not the route we decided to go down.

Speaker 1

And we have now a product that we think we can really sell, and it really helped us that we actually had a early a big technology customer that that actually did a fairly large deal for our stage with.

Speaker 1

And I think that gave us the ammunition we needed to just continue down our path.

Speaker 0

So elegantly acknowledge it and then prove them wrong with early test cases.

Speaker 0

I love that.

Speaker 0

I I would love to ask, how would you like advice like that to be positive to you?

Speaker 0

Is it kind of the board meeting with with multiple board members around the table?

Speaker 0

Is it the one on one communication?

Speaker 0

For a VC myself, how would you like VCs to to kind of put that advice to you?

Speaker 1

I think it depends on the stage, but I think usually I'm a big fan of one on one advice because then you can have a much more honest conversation about about everything.

Speaker 1

It's it's kind of hard when you're in a room with 10 people or so to really dive in and discuss some really hard issues.

Speaker 1

I think that's much better in a smaller group or even a one on one setting.

Speaker 0

Staying on the theme of the investor base, within yours, you've got some very large traditional strategics from Microsoft to Dell to HPE.

Speaker 0

So I wanna dive on the pros, cons, and and what one should be wary of.

Speaker 0

So if we start on the plus side, what do you think strategics can have in terms of kind of significant pros when compared to maybe more traditional VCs?

Speaker 1

So the great thing about strategics is that, especially in our space, they can really help you with introductions to customers.

Speaker 1

They usually have a I mean, in the case of HPE and Microsoft, they have a massive amount of connections.

Speaker 1

They have hundreds of thousands of customers, and they pretty much know a lot of people in every organization.

Speaker 1

So so they can really help you with introductions.

Speaker 1

And, of course, the hope also with with strategic is often that they actually pluck your product into their channel so that they actually resell your product.

Speaker 1

And that is actually a way to really lower the cost of your sales because, mean, in sales, the most expensive thing is really the Salesforce.

Speaker 0

Can I ask, with such kind of a plug in in terms of that reselling through their platform, is there ever a fear of exclusivity?

Speaker 0

The other large players in the space won't want to because of that and this strategic investment.

Speaker 0

I I don't

Speaker 1

think necessarily because we deal with HPE, but we also actually we also have a really good relationship with Dell EMC.

Speaker 1

And I think if you if you look at HPE, for example, they also resell VMware even though VMware is mostly owned by Dell EMC.

Speaker 1

So I think in this space, the larger players have to be somewhat neutral.

Speaker 0

没错。

No.

Speaker 0

That makes sense.

Speaker 0

So incredible pros there in terms of intros, plug ins, reseller wise.

Speaker 0

I'd love to hear about maybe the potential downsides, and what some drawbacks are to partnering with with large strategic incumbents?

Speaker 1

So I think when you when you deal with a really large company that has probably more SVPs and VPs than you have employees, it can be a huge time sink.

Speaker 1

Right?

Speaker 1

You can spend a lot of time chasing certain projects.

Speaker 1

And especially at the beginning when you pulled in, you're the new shiny object for that company.

Speaker 1

So a lot of people want to spend time with you, but not all time, I guess, is spent wisely.

Speaker 1

So you have to have some really clear goals of you what you want to accomplish with this relationship.

Speaker 1

And I think those goals should really also dictate who you're going to partner with and who should be your strategic investor.

Speaker 0

Do you ever worry about kind of internal champions within these organizations whereby you work very closely with one, and then there's the potential for one to leave and join VMware or name your startup or or large incumbent?

Speaker 0

Do you ever get concerned about that kind of reliance on an internal champion?

Speaker 1

是的。

Yes.

Speaker 1

I think you have to very quickly when you form one of these partnerships.

Speaker 1

And, of course, most of the time that happens because of one champion.

Speaker 1

You have to really start building relationships with other parts of the company that we can really help you.

Speaker 1

And I think you can't have a single point of failure in in an organization because as you mentioned, like, things change, people leave, and then you don't want the partnership to suffer.

Speaker 0

Can I ask if if I was, say, a potential founder entering negotiations with a strategic, are there any advice or kind of core elements you'd tell me to look out for in initial meetings that might kind of determine how good or bad they are to work within the future?

Speaker 1

I think you will realize how strongly they're leaning in, and that will give you an indication of how good of a partner they will be in the end.

Speaker 1

I think in our case, for example, it it was really good because we we saw that really the leadership team at HPE and Microsoft wanted to strongly partner with us.

Speaker 1

And we we saw this because when it came to negotiation around the terms, it was many of the issues were resolved very quickly.

Speaker 1

So they really wanted to get the deal done.

Speaker 0

不会。

No.

Speaker 0

It makes sense.

Speaker 0

So I had Alison Goldberg on from, Time Warner.

Speaker 0

She's head of m and a at Time Warner, and she said that really strategics also only make sense for kind of b and beyond growth rounds.

Speaker 0

What's your take on that and maybe the right insertion point for strategics?

Speaker 1

是的。

Yeah.

Speaker 1

So for us, the strategics came in during our series c financing.

Speaker 1

And I would even say, I think it was just the right time.

Speaker 1

So we were big enough where we could actually spend resources, meaning headcount, and and have a BD team that could actually help us get plugged into HP and Microsoft.

Speaker 1

And if you're too young of a company, if you're too small, you might not be able to actually hire someone to really own the relationship and help you navigate this a very large company.

Speaker 0

I also had Chad Richard, who's head of m and a at Yelp on the show, and he said that strategic investment is slow motion m and a.

Speaker 0

I'd love to hear with your multiple strategics, maybe how you feel about this as a founder and whether it's something that you agree with.

Speaker 1

So we don't necessarily see that that's slow motion m and a.

Speaker 1

We we really believe that in our line of business, the strategics can really help us selling more of our product.

Speaker 1

So that's, I think, the primary focus.

Speaker 1

Now I think in other industries, that might be slightly different.

Speaker 1

But for us, that's, it's certainly not the case that we picked our strategic investors because those were the companies we thought are necessarily going to acquire us.

Speaker 0

Now I do wanna finish this day.

Speaker 0

And before we dive into the quick fire, with maybe a more meta perspective across incredible scaling journey for you and one element that you've attributed a lot to is the element of network.

Speaker 0

Many founders I speak to suggest it should be secondary, and it's all heads down on products.

Speaker 0

So how do you think about network and and the advantages and how you've really looked to kind of not only build it, but use it effectively?

Speaker 0

Effectively.

Speaker 1

对。

Yeah.

Speaker 1

So I think it's super important to be connected and to to get introductions.

Speaker 1

I think especially in enterprise sales, you don't sell things over a website.

Speaker 1

So it's super important that you have the right ins at the companies you're you're dealing with.

Speaker 1

And then, of course, you want to establish a relationship.

Speaker 1

A vendor customer relationship is when it comes to very large deals, requires a lot of work, and you need to spend a significant amount of your time with your customers.

Speaker 1

But I think that's actually also useful to then plug the learnings that you get back into the product.

Speaker 1

Because if you spend a lot of time with your customers, you'll figure out what they want and what they would pay probably more money for.

Speaker 1

So we have three cofounders.

Speaker 1

So Ben and Toby are my other cofounders, and we spend an enormous amount of on product together.

Speaker 1

Toby and I right now are more in the field, and Ben is really internally driving process and driving engineering and and integrating the product and engineering organizations.

Speaker 1

But the three of us still spend a lot of time taking the customer feedback from our network that we have and put it back into the product.

Speaker 0

Can I ask?

Speaker 0

I had Des Trainer from Intercom on the show the other day, and he said with regards to kind of combining customer feedback with product road map that a common issue is that you solve their specific needs.

Speaker 0

And I'm intrigued.

Speaker 0

How do you think about kind of listening and adopting customer feedback with the integration into product without maybe doing it too specifically?

Speaker 1

I think it's a numbers game.

Speaker 1

I think you have to talk to a lot of customers, and then you see what they all converge on.

Speaker 1

What are the real pain points?

Speaker 1

And our product is very, very complex.

Speaker 1

So there are, of course, certain use cases.

Speaker 1

And I think this is really more of an art than a science as to cluster these use cases together and identify what are the commonalities.

Speaker 1

No two use cases are exactly alike, but we see a lot of similarities in some of them.

Speaker 1

And I think you need to have seen a certain amount before you go in and build something.

Speaker 1

I think if you just talk to two or three customers, you're probably going to end up building the wrong things.

Speaker 1

But if you if you look at a 100 customers and you'll find, oh, there's there's, like, 10 main use cases in those, and you can group those together, and then you can do analysis and figure out, like, what's the deal size in in each of these use cases, you can make really much more informed decisions figure out if I double down here, I'm going to increase my average sales price.

Speaker 1

And maybe if I double down in this in this other use case, I get a much broader customer base.

Speaker 1

So it is, of course, important to not just listen to a couple of people, but I think you should definitely talk to your customers.

Speaker 0

Speaking of those people that that can give advice and have maybe been there before, I had a Jyoti Ban Sal at AppDynamics on, and he suggested that at the stage that you're in and and maybe entering as we speak, it's crucial to get two things right.

Speaker 0

First being sales execution.

Speaker 0

So how do you think about this?

Speaker 0

And what's been the the lessons in your achieving this and any core struggles?

Speaker 1

The struggles that we've had early on in our sales in our sales organization was we brought some people in with the wrong DNA that were really not familiar with our space, and they had a different background.

Speaker 1

And I think we I think for sales, you really need to find the right prototype for an account executive.

Speaker 1

And for us, those are people that have a lot of relationships into very large organizations, and they've oftentimes worked just with a handful of very large customers.

Speaker 1

So that was one part that we had to learn.

Speaker 1

And the other part is, of course, we don't wanna hire five sales people when you don't have a single one fully ramped, meaning that person hasn't achieved the entire quota yet.

Speaker 1

You want to really build out your sales organization slowly and not just drop a bunch of sales executives in there when you haven't really figured out what your sales motion is.

Speaker 1

I think a lot of companies, especially when you raise a lot of money for a lot of companies, when you raise a lot of money, it's enticing to just scale up the sales organization.

Speaker 1

But I think sales efficiency is really key because in the first six months or so, they oftentimes don't sell anything.

Speaker 1

Right?

Speaker 1

They're still ramping up.

Speaker 1

And that means that it's a very expensive organization.

Speaker 1

I mean, if you look at the large public software infrastructure companies, sales oftentimes makes up 40% or so of their expense.

Speaker 1

So it's a very expensive organization, and you just want to be really mindful about how you build and scale it.

Speaker 0

I'm intrigued on on one element.

Speaker 0

You've said multiple times about your kind of model in terms of selling high ACV enterprise clients.

Speaker 0

I speak to many startups today, and they often say to me, oh, you know, we've been offered pilots for three months, nonpaid by large incumbents.

Speaker 0

What's your take on the kind of willingness to engage in these nonpaid pilots in the very, very early days?

Speaker 0

What was your take on the pilot model itself, and and how do you advise on that?

Speaker 1

So we did early on a couple of nonpaid pilots, and I think we learned a lot from them.

Speaker 1

That was when we didn't have a large customer base.

Speaker 1

So we took these pilots to really refine our product.

Speaker 1

So in that way, we gained something.

Speaker 1

But I think it's super important when you go into a pilot, paid or or unpaid, actually, actually, to identify the success criteria.

Speaker 1

And if you do that right, you basically can then make a sale upon completion of the pilot.

Speaker 1

I think that our very first pilot we went into, we didn't identify success criteria, or at least we thought we had our success criteria, but the customer actually had her own success criteria, and they just didn't overlap.

Speaker 1

So that was a big problem in the end because that sale actually never happened afterwards.

Speaker 1

So it was a lot of time spent on both sides that was essentially wasted.

Speaker 1

And now what we do is, like, we sit down.

Speaker 1

Our sales engineering and solutions team, they sit down with the customers, and we and the customer agree on a set of common goals, and then we execute to those goals.

Speaker 0

没错。

No.

Speaker 0

Absolutely.

Speaker 0

I agree.

Speaker 0

It also removes the kind of double sales process of first pilot and then actual contracts afterwards.

Speaker 0

The second element that I do wanna touch on from Jossi was he said about achieving operational efficiency and being core at this stage.

Speaker 0

How do you think about this at scale?

Speaker 0

And what have been and do you perceive to be maybe some core challenges?

Speaker 1

是的。

Yeah.

Speaker 1

So I think as you scale a company, process becomes much more important.

Speaker 1

And I think that happens across all organizations, not just sales.

Speaker 1

It's really important to have process and product and engineering.

Speaker 1

I remember when we were first just the founders and a couple of engineers, and we didn't even have really product management initially.

Speaker 1

We would come up with an idea, and then we would start implementing it.

Speaker 1

Now that's great, and that's great in the early phases.

Speaker 1

But I think later on, what you really need to do is you need to write all of your user stories down.

Speaker 1

You need to then actually figure out, like, how does this translate into Jira tickets?

Speaker 1

How how can we break these big tasks down into smaller tasks and get them done?

Speaker 1

So process becomes super important, and I think it's just a big transformation from early stage to later stage.

Speaker 1

And process is all about being efficient.

Speaker 0

不对。

No.

Speaker 0

I couldn't agree with you more.

Speaker 0

But I do wanna move into my favorite element there of any interview, being a quick fire round.

Speaker 0

So I say a short statement, and then you give me your immediate thoughts in about sixty seconds per one.

Speaker 0

How does that sound, Florian?

Speaker 1

好的。

Sure.

Speaker 1

That sounds great.

Speaker 0

So your favorite book and why, Desert Island, what are you taking with you?

Speaker 1

I'm taking The Alchemist by Paulo Coelho.

Speaker 1

Was It an awesome book that I actually read right before starting Mesosphere.

Speaker 1

And I think this book really outlines that on your journey, lot of things go wrong, but you'll learn a lot of great things on the way.

Speaker 1

And as long as you continue to get up and continue on your journey, everything's gonna be fine.

Speaker 0

The end of cloud computing, true or false?

Speaker 1

Well, I I can't say it's true or false, but I think there's certainly something happening right now at the edge.

Speaker 1

So we we're seeing a lot of companies coming to us and saying, like, look.

Speaker 1

We believe that there's a lot of compute that's moving to the cloud, but also a lot of computing has to happen at the edge because the amount of data that's being generated is just exploding.

Speaker 1

So that data is growing at 40% compounded annually, and you just won't be able to just put all of this data into a centralized system.

Speaker 1

So so we see this with connected cars.

Speaker 1

We see this with even cruise ships.

Speaker 1

So today, we have actually cloud, an edge cloud on each of the cruise ships.

Speaker 1

So while it's still a cloud, it's not a centralized cloud.

Speaker 0

Love that.

Speaker 0

What about the big learnings from your time with Airbnb and Twitter?

Speaker 1

Think I a lot of people obsess too much about Tidal.

Speaker 1

Sheryl Sandberg said this best.

Speaker 1

When you're offered a seat on a rocket ship, you don't ask which seat.

Speaker 1

And I think you learn so much at companies that go through this hyperscale mode, and you get so many opportunities to contribute that, yeah, you shouldn't be focused on Tidal.

Speaker 0

It's a rainy day in San Francisco.

Speaker 0

What's the favorite blog or newsletter for you?

Speaker 1

I love Seeking Alpha because it doesn't really have that much to do with my day job, so I love to learn about finance.

Speaker 0

That's a great one.

Speaker 0

Penultimate one, what did you believe that you've maybe changed your mind on over the last few years?

Speaker 1

So I came out of engineering, and I never really understood how important sales in a company is.

Speaker 1

I guess my naive way of going into starting a company in enterprise sales was that if you build a great product, it's going to sell itself.

Speaker 1

But sales is super important.

Speaker 1

It's equally important to building a great product.

Speaker 0

And then let's finish.

Speaker 0

On the next five years, for you and for Mesosphere, what have we got in store?

Speaker 1

We really want to execute on our mission to make it insanely easy to build and scale world changing technology.

Speaker 1

And we really want to help companies in their journey of digital transformation.

Speaker 1

As Mark Andreessen famously said, software is eating the world, and every company has to become a software company.

Speaker 1

We want to help every company on this journey.

Speaker 0

Florian, as I said, I heard so many great things from so many different people.

Speaker 0

So huge, thank you for joining me today, and I can't wait to see the road ahead for Mesosphere.

Speaker 1
