Residential HVAC Install Process Improvement

Here, we see the Florida HVAC educator in his natural habitat, dodging duct leakage.

Speaker 2

It's your host, Bryan Orr.

Speaker 2

Well, yeehaw.

Speaker 3

This is the HVAC School podcast.

Speaker 3

I am Bryan.

Speaker 3

This is the podcast that helps you remember some things you might have forgotten along the way as well as has a lot of varieties of my voice because I'm sick all the freaking time nowadays.

Speaker 3

So sorry about that.

Speaker 3

Can't help it.

Speaker 3

Bad immune system, I guess.

Speaker 3

Anyway, today we're talking about the residential HVAC install process.

Speaker 3

This is a service meeting that I did with our installers, our residential install team.

Speaker 3

It's talking about ways that they can improve their process, and there's a little bit of inside how the sausage is made at Kalos.

Speaker 3

We have the same challenges a lot of people have.

Speaker 3

When you do that handoff between sales and installation and getting things staged and how to improve those processes to make sure that jobs go more smoothly.

Speaker 3

So gonna give you a little inside baseball on Kalos Services, my contracting company, and how I feel we can improve our HVAC residential installation process.

Speaker 1

So it's good to be back and see all of you.

Speaker 1

I'm gonna try to do more of these again.

Speaker 1

Had a season where I've been focused a lot on some other departments, but residential HVAC is always my first love, so I hope to see you all a little bit more.

Speaker 1

But I wanted to have a conversation about preparing for summer, moving into summer.

Speaker 1

Wanna talk a little bit about where we are and where we're headed.

Speaker 1

But I wanna start by just talking about a couple kind of practical things.

Speaker 1

You guys are doing installs every day.

Speaker 1

And inevitably there's things that come up that are missing, that don't go well, that aren't as planned.

Speaker 1

Let's talk that through.

Speaker 1

So what are, I want to go around the room, I want everybody to give me something.

Speaker 1

What are the things that you're seeing and make it specific to some things that you experience regularly that don't go well on your installs or don't go as they should on your installs?

Speaker 1

So we'll start with you, Britton, and we'll go around this way.

Speaker 2

And a lot of those, right?

Speaker 2

Honestly, the biggest thing that would really destroy the day almost is the size of the units.

Speaker 1

Size of the units.

Speaker 2

Space in a closet or a Linux, for example, just because Linux is gonna be giant.

Speaker 1

Alright.

Speaker 1

Space and size.

Speaker 1

好。

Great.

Speaker 1

That's what I figured the first one would be.

Speaker 4

Detailed photos.

Speaker 4

Sometimes we do these jobs, we open them up and they're a lot more work with all the materials on hand.

Speaker 1

Detailed photos.

Speaker 4

We're missing photos.

Speaker 1

Black materials.

Speaker 1

We'll say need detailed photos, like materials.

Speaker 1

好的。

Okay.

Speaker 2

I guess getting everything properly staged a little more even.

Speaker 1

Properly staged.

Speaker 1

好的。

Okay.

Speaker 2

I'd say sometimes there's jobs where we have really heavy things that we're carrying and there's like, obstacles kinda like if there's a wall of bushes all the way around the condenser world.

Speaker 2

Like Yep.

Speaker 2

I have a certain beef with bushes.

Speaker 1

Happened does a bush do to you?

Speaker 2

You know, one.

Speaker 2

没有。

No.

Speaker 2

I didn't ask the homeowner there.

Speaker 2

I got, oh, so

Speaker 1

Oh, okay.

Speaker 1

好的。

Alright.

Speaker 2

I replied to the Japanese clear.

Speaker 4

Queer again citizens

Speaker 1

人们。

people.

Speaker 1

What are you gonna do?

Speaker 1

Access slash pushes.

Speaker 4

好的。

Alright.

Speaker 2

I guess, like, improper brazing.

Speaker 2

Is it is it popular?

Speaker 1

Improper brazing?

Speaker 1

是的。

Yeah.

Speaker 1

明白。

Okay.

Speaker 1

That would be like a mistake that happens in the field.

Speaker 2

是的。

Yeah.

Speaker 2

好的。

Okay.

Speaker 2

行。

Alright.

Speaker 2

Mistakes.

Speaker 2

是的。

Yeah.

Speaker 1

When you're saying improper brazing, what are you seeing?

Speaker 1

Like leaks left or

Speaker 2

That's it.

Speaker 1

好的。

Okay.

Speaker 1

Like it?

Speaker 5

Looking at proposals.

Speaker 5

I sometimes there's certain things that the homeowner would tell you were part of the conversation and then once you get there it's not a proposal, it's not something that you have any knowledge of.

Speaker 1

Okay, so we're going to call that scope and descope.

Speaker 2

I'm not really sure if it falls under what you said, but for getting materials, smallest thing that we forget can cost us an hour or two hours for the day.

Speaker 1

What is a small thing that often gets forgotten?

Speaker 2

Surge protector.

Speaker 2

好的。

Okay.

Speaker 2

Wire nuts.

Speaker 2

Sprinkles.

Speaker 2

Sprinkles.

Speaker 1

Small items missing.

Speaker 2

Spray foam.

Speaker 1

Wire nuts.

Speaker 1

插座。

Socket.

Speaker 1

Spray foam.

Speaker 1

Surge protector.

Speaker 4

Just black materials.

Speaker 1

Black materials.

Speaker 1

好的。

Alright.

Speaker 1

Whenever materials are faulty, like off the box.

Speaker 1

Faulty materials out of the box.

Speaker 2

Okay.

Speaker 2

What would be

Speaker 1

an example that you've seen of

Speaker 2

that?

Speaker 2

Coiled.

Speaker 2

Coiled and uncoiled.

Speaker 2

Out of the box.

Speaker 2

Damaged?

Speaker 2

Like a ballasts won't work on some of them.

Speaker 2

It kind of goes with the first two but like, proper measurements.

Speaker 2

Proper?

Speaker 2

Work measures.

Speaker 1

Measurements.

Speaker 1

Okay.

Speaker 2

Being ready for unexpected things that are just gonna take longer from the job.

Speaker 1

Okay.

Speaker 1

We're gonna give up an example.

Speaker 1

关于

On

Speaker 2

the proposed work.

Speaker 1

好的。

Okay.

Speaker 1

So being prepared for unexpected Can you think of one recently that that's happened where there's something unexpected that just wasn't prepared for?

Speaker 2

The measurement thing that Kevin mentioned, we just had so much to do at one job because we didn't have the right measurements.

Speaker 2

Okay.

Speaker 2

We had to do actually or it's something in the breaker panel where we have to kind of sit and figure something out for a long time.

Speaker 1

Like maybe consolidating circuits or something like that?

Speaker 1

Is that that a lot times that's what it is?

Speaker 2

Or a surprise platform rebuild.

Speaker 1

Surprise platform rebuild.

Speaker 1

Let's write that down there.

Speaker 1

Surprise platform rebuild.

Speaker 2

A 60 inch condenser and a 52 inch closet.

Speaker 1

I'm hearing a theme here.

Speaker 1

I'm hearing a theme.

Speaker 1

We're getting a theme here.

Speaker 4

A lot of its measurements.

Speaker 1

A lot of its measurements, panel rework.

Speaker 2

I've got you beaten with a 14 inches air handler.

Speaker 2

是的。

Yeah.

Speaker 2

He had he had a 22 inches cabinet and a 14 inches space, Which is not always a part of work on full, but sometimes like the way the property handles, like you have to like walk around the entire thing to get to the condenser or something.

Speaker 2

It just slows you down and like if you're not being efficient with like bringing things.

Speaker 4

Like, with the parking.

Speaker 4

对。

Yeah.

Speaker 1

是的。

Yep.

Speaker 1

Property access.

Speaker 2

很好。

Great.

Speaker 2

出入。

Access.

Speaker 2

Then you know some IT needs go work.

Speaker 1

Parking slash property access.

Speaker 1

Driving to get equipment while also having to drive.

Speaker 1

Driving to get equipment.

Speaker 2

好的。

Okay.

Speaker 2

而且

And

Speaker 1

why does that happen?

Speaker 1

Why would we need to drive to get equipment?

Speaker 1

Last minute insults.

Speaker 5

Oh, that's so big.

Speaker 5

The SF is the one that lives.

Speaker 2

Elliot?

Speaker 2

什么?

What?

Speaker 1

Your last.

Speaker 2

Oh, all of the above.

Speaker 2

I mean

Speaker 1

All of above.

Speaker 1

You like the list?

Speaker 1

好的。

Okay.

Speaker 1

Good list.

Speaker 2

You get a participation from.

Speaker 2

是的。

Uh-huh.

Speaker 2

I gotta see all this from the different perspective, but I agree with everything they're saying.

Speaker 2

对。

Mhmm.

Speaker 2

Trying to think if there's something else.

Speaker 2

How about more after the admin side payment details with the

Speaker 1

Payment details.

Speaker 1

I love that.

Speaker 1

Good one.

Speaker 1

I like getting paid.

Speaker 2

So do I.

Speaker 1

Payment details.

Speaker 1

好的。

Okay.

Speaker 4

I mean, you can add one more missing parts out of the box.

Speaker 4

Like, I mean, we opened up condensers and no line dryer.

Speaker 4

We broke out with a UV light, no sight glass, no.

Speaker 4

We couldn't even turn it on because we didn't have the cord wasn't there.

Speaker 4

That seemed fucked.

Speaker 1

Right, so I'm gonna start by telling an old man story because it's just my privilege to do so.

Speaker 1

You get to be 40 and it just happens naturally.

Speaker 1

It's either the 40 thing or the 10 kids thing, I'm not sure which one causes it.

Speaker 1

When we started Kalos, it was just me and either Jesse or Nathan would be my helper if I had an install.

Speaker 1

And if I had an install, I would still have service, so I'd have to run service after I did an install.

Speaker 1

My only way to do an install was with a little Gladiator trailer that I would hook up to, and I would go to Carrier and I'd pick up the equipment, and then I'd to the job, and then after the end of the job, I'd go take all the equipment all the way to Groveland to dump it.

Speaker 1

And so you wanna talk about absolute chaos and just yeah.

Speaker 1

Lots of late nights.

Speaker 1

So that's my I feel your pain story.

Speaker 1

I get it.

Speaker 1

Because even if you're the guy selling it, a lot of times you still it's to be mad at the salesman when you're the guy who sold it and didn't measure and got too big of equipment and then it doesn't fit.

Speaker 1

And I did that almost every single time it seemed like.

Speaker 1

I was a very bad installer.

Speaker 1

Let's be very clear.

Speaker 1

If you ever come across an install that I did, it's terrible.

Speaker 1

But it's because I was in a rush and I'm bad at backing trailers and all that stuff.

Speaker 1

So I commiserate on that front.

Speaker 1

But looking at this list, what is a common theme?

Speaker 1

Let's come up with just a couple common themes on this.

Speaker 1

Go ahead.

Speaker 4

It looks like a lot of it's improper planning.

Speaker 1

Poor planning.

Speaker 1

And poor planning happens because somebody is evil and hateful and doesn't like you, right?

Speaker 0

没错。

Correct.

Speaker 1

That's why it happens.

Speaker 1

No, it does.

Speaker 1

That's not why.

Speaker 1

It just poor planning comes down to poor process.

Speaker 1

That's what it comes down to.

Speaker 1

You have some people who intrinsically are planners, where they just naturally wake up every morning and they plan their day and they're super detailed and all that.

Speaker 1

I think those people are annoying.

Speaker 1

I'm kidding.

Speaker 1

A lot of us, especially those who came up as technicians, are used to showing up and solving whatever's in front of you.

Speaker 1

You just show up, you figure it out when you get there.

Speaker 1

Right?

Speaker 1

And that doesn't work for this, solving these problems.

Speaker 1

What works for solving these problems is a process that prevents poor planning.

Speaker 1

Poor planning process prevents poor planning.

Speaker 1

There's lots of P's here, lots of P opportunities after this.

Speaker 1

But all of this, if it keeps happening, do you guys know the definition of insanity?

Speaker 1

谁?

Who?

Speaker 1

What's the definition of insanity?

Speaker 1

Doing the same thing over and over again.

Speaker 1

I'm expecting a disrespect.

Speaker 1

Getting a different result.

Speaker 1

So there's two sides to this that's really gonna solve this problem.

Speaker 1

How many people here know my son, Alex?

Speaker 1

Have you ever met my son, Alex?

Speaker 1

He's on our refrigeration team.

Speaker 1

When he was just an apprentice, he got fed up about not having the right stuff on the truck, and so he printed that sign that you see in the warehouse, that vinyl sign that has the materials on it.

Speaker 1

You guys ever seen that sign in the warehouse?

Speaker 1

It's not a very good list, but it's because it was made by an 18 year old who paid for a sign himself and threw it up there.

Speaker 1

Isn't it kinda strange that that's still the sign that's there?

Speaker 1

Like, still the sign?

Speaker 1

Nobody's changed the sign.

Speaker 1

Nobody thinks about the sign.

Speaker 1

And it's because we often assume that these problems aren't solvable.

Speaker 1

We assume that it's because of malintent, it's because people suck at their jobs, it's because clients be crazy, sales hates me, Whatever.

Speaker 1

We make those assumptions and that isn't true.

Speaker 1

It's just a process problem.

Speaker 1

And processes are not easy to solve because there's habits.

Speaker 1

So what reinforces all of this is lack of process and some poor habits.

Speaker 1

Now, I wanna focus on your side of the equation, and we're gonna also focus on the side of the equation with sales too.

Speaker 1

I'm gonna take a picture of this.

Speaker 1

I'm gonna make a nice list, right, of how we could solve this.

Speaker 1

Because it's all very easily solvable.

Speaker 1

A lot of it comes down to more tape measures and more photos.

Speaker 1

Guys agree?

Speaker 1

More tape measures and more photos.

Speaker 1

So we just have to, every time, we can't, we have to treat not having proper measurements and not having photos in the same way that we treat you guys failing an inspection.

Speaker 1

You fail an inspection, is it just like, oh, well, failed an inspection.

Speaker 1

I mean, if it is, that's a problem because it should not be.

Speaker 1

It should be a big deal.

Speaker 1

You should feel like, oh, shoot, shouldn't do that.

Speaker 1

That's a big deal.

Speaker 1

It costs a lot of money.

Speaker 1

Or a callback, leaving a leak.

Speaker 1

You leave a leak.

Speaker 1

That's a really big deal.

Speaker 1

It costs us a lot of money.

Speaker 1

Have a water leak after you do an install because you didn't clean the drain or because you didn't glue PVC, right?

Speaker 1

That's a really big deal.

Speaker 1

You guys all know that, right?

Speaker 1

Everybody's clear.

Speaker 1

You're looking at me like I'm little worried that you don't know that's a big deal.

Speaker 1

It's a big deal, right?

Speaker 2

It never happens.

Speaker 1

And it's the same thing with taking measurements and taking photos and making sure that we capture all the scope.

Speaker 1

All this.

Speaker 1

Can we know payment details beforehand?

Speaker 1

Yep.

Speaker 1

Can we know what it's gonna be like to drive to and access the equipment before we get there?

Speaker 1

Or access the space before we get there?

Speaker 1

是的

Yep.

Speaker 1

Okay, well here's one that maybe we can't know.

Speaker 1

Vaulting materials out of the box.

Speaker 1

We can know that if you guys do your part a little differently.

Speaker 1

So here's the part I wanna talk about.

Speaker 1

This is your pre work meeting, your pre work huddle.

Speaker 1

As much as possible in your pre work huddle, I want you to scope and descope the proposal.

Speaker 1

Now again, are you gonna do that before you leave the shop or you gonna do that when you get to the job?

Speaker 1

What are you gonna do when?

Speaker 1

So scope and descope the proposal.

Speaker 1

Are gonna do that here or are gonna do that when you get to the job?

Speaker 1

Here.

Speaker 1

Why here?

Speaker 2

Do you have the preparation?

Speaker 1

Because you want to make sure you have everything.

Speaker 1

So if you wait before you get to the job, then that's not a good design.

Speaker 1

And this isn't complicated.

Speaker 1

You all are smart enough to figure this out.

Speaker 1

What should be done here and what should be done there.

Speaker 1

So, yeah, scope and descope proposal.

Speaker 1

This should be done at the shop.

Speaker 0

I just wanna take a second to talk about Santa Fe dehumidifiers.

Speaker 0

We're professionals, HVAC professionals, and we know that we have to do the v part too, the ventilation part.

Speaker 0

And it's a challenge, especially in humid climates and really most of us are in humid climates.

Speaker 0

So we understand the importance of providing our clients with the best indoor air quality solutions and that's why we recommend Santa Fe dehumidifiers.

Common household dust mites and mold thrive in humid environments, leading to various allergic reactions and even can trigger asthma attacks.

Speaker 0

The EPA, American Lung Association, and the American Medical Association all recommend installing a dehumidifier in basements and crawl spaces to maintain humidity levels at around 50%.

Speaker 0

By doing so, you'll protect your customer's properties from structural damage like wood rot and pest infestations.

Speaker 0

In addition to spot dehumidification, Santa Fe also offers whole house ventilating dehumidifiers.

Speaker 0

Speaker 0

Visit santa-fay-products.com today and experience the difference.

Speaker 1

So small items missing.

Speaker 1

Wire nuts, spray foam, surge protector.

Speaker 1

How do you prevent that?

Speaker 2

Make a list.

Speaker 1

By?

Speaker 5

Making the list.

Speaker 1

Descoping this at the shop.

Speaker 1

By making sure you have what you need.

Speaker 1

Now, some of the little things are tough as their stock items that you need to have on your truck as it is.

Speaker 1

So you need to be doing that stock thought when?

Speaker 1

When do you need to think about what you have stocked and what you're going to need for your job?

Speaker 1

For stock items.

Speaker 1

I'm not talking about stuff that comes with the job, but stock items that you have in your truck.

Speaker 2

你得

You need

Speaker 1

to think about that once you run out, which is the day before.

Speaker 1

Right?

Speaker 1

Okay.

Speaker 1

So now we just identified another area.

Speaker 1

We identified things that you need to do before you leave the shop.

Speaker 1

Things you need to do the night before or the day before after the last job.

Speaker 1

And then what's the last thing that you need to do for planning?

Speaker 1

When you get to the job.

Speaker 1

And what are some things you do when you get to the job?

Speaker 1

Scope the job.

Speaker 1

Have that pre job huddle.

Speaker 1

That's where you do your safety assessment.

Speaker 1

That's where you do your toolbox talk.

Speaker 1

If you're a lead and you have your second with you or a second apprentice or whatever your team is, you're responsible for having that conversation.

Speaker 1

You are essentially the superintendent or the foreman on that job in commercial terms.

Speaker 1

And so you need to think about safety when you get to the job.

Speaker 1

You need to walk the job.

Speaker 1

Make sure that you know where everything is and access.

Speaker 1

As it relates to all this measurement stuff, what should you be doing?

Speaker 1

Because again, a lot of this stuff is tape measure stuff.

Speaker 1

Tape measure and photo stuff.

Speaker 1

What should you be doing?

Speaker 2

Double check when you get there.

Speaker 1

Double check when you get there.

Speaker 1

Right now.

Speaker 1

Assuming you should have something to double check to.

Speaker 1

So we're going to work on the other side.

Speaker 1

But if you already have that data, now you're going to double check access.

Speaker 1

You're going to double check measurements.

Speaker 1

If there's any questions about bushes, there's any questions about electrical disconnects in the way, dryer vents blowing out right where the condenser is, maybe we should move it.

Speaker 1

Hey, you told me to move the condenser, but it's going to be sticking out in some weird space.

Speaker 1

I'm supposed to do installation, but I don't have baffles or I don't know how to do it or I don't whatever, right?

Speaker 1

I can't get access, whatever the issue is.

Speaker 1

Those are all things you want to be thinking through.

Speaker 1

Does that take time?

Speaker 1

Yeah, it takes time.

Speaker 1

It does.

Speaker 1

It's going to probably take you to do all the stuff that you need to do before you leaving the shop.

Speaker 1

It's probably going to take you fifteen minutes.

Speaker 1

Day before, at the end of your job, thinking about what you need.

Speaker 1

So you make a list, so you know what you need to pick up in the morning, you use, what you're running out of.

Speaker 1

That's probably going to take you fifteen minutes.

Speaker 1

And this get to the job, walk the job is probably going to take you thirty minutes by the time you do all that.

Speaker 1

But this is the example of sharpening your axe or sharpening your saw that we talked about.

Speaker 1

If we can prevent, we can get ahead of problems, we can plan better.

Speaker 1

Gonna prevent a lot of the issues that we have, like a lot of the issues that we have.

Speaker 1

What else?

Speaker 1

So we have some things about you open the box and it doesn't have the right parts.

Speaker 1

It's not the right thing.

Speaker 1

It doesn't have so how can you prevent that when you're getting to the job?

Speaker 1

How can you prevent those issues?

Speaker 5

Check it, Bryan.

Speaker 1

Check it as quickly as you can, right?

Speaker 1

Are you going to do that immediately?

Speaker 1

It depends.

Speaker 1

Depending on how your truck.

Speaker 1

I'm not being unrealistic here.

Speaker 1

Depends on how your truck's packed and whether you can't.

Speaker 1

But you also kind of know what the common problems are.

Speaker 1

So as much as possible, you want to check to make sure that you have what you need.

Speaker 1

So, for example, if one of the brands isn't sending carriers, sending line dryers or you know that that's a thing, then you should check that right away and make sure.

Speaker 1

Or just go ahead and make sure you have a couple of extras on your truck.

Speaker 1

That's preventing the problem before it continues to happen.

Speaker 1

Let's go through the list.

Speaker 1

Space and size.

Speaker 1

We've already talked about that.

Speaker 1

Detailed photos.

Speaker 1

We've already talked about that.

Speaker 1

Properly staged.

Speaker 1

How do we make sure that things are properly staged for you?

Speaker 1

Elliot?

Speaker 2

在。

Check.

Speaker 2

You go through the proposal, make sure the equipment matches what's on it.

Speaker 2

And then all the accessories.

Speaker 2

配件。

Accessories.

Speaker 2

The do we need a filter activated?

Speaker 2

Need light?

Speaker 2

Breakers if they're needed.

Speaker 2

They're they're posted in the install data.

Speaker 2

Do we need breakers?

Speaker 1

Which goes back to scope and descope.

Speaker 1

That happens at the shop.

Speaker 2

And permit.

Speaker 2

Growing OCs.

Speaker 2

That's also a Mindset.

Speaker 2

心态。

Mindset.

Speaker 2

是的。

Yes.

Speaker 2

All these things.

Speaker 1

对。

Yep.

Speaker 1

Could this all be made into a checklist?

Speaker 2

Certainly.

Speaker 1

That, Matt, has it already been made into a checklist?

Speaker 2

It's it has numerous times.

Speaker 2

Yeah, I'm with all that I've been working on another iteration as a whole.

Speaker 1

But again, making sure we break it up appropriately.

Speaker 1

Things that happen at the shop.

Speaker 1

是的。

Yeah.

Speaker 1

Things that happen when you get to the job and things that happen when you end the job.

Speaker 1

Those are all things.

Speaker 1

And again, what's the purpose of a checklist?

Speaker 1

Is the purpose of a checklist so that you all become good little administrative robots who check boxes?

Speaker 1

No, no.

Speaker 1

The point of a checklist is just so that you remember the things to do.

Speaker 1

And if you do it so often that you remember it without the checklist, well, then fine.

Speaker 1

The problem is when you train the next guy, gotta use the checklist.

Speaker 1

Otherwise, the next guy is not gonna know the checklist.

Speaker 1

That's what checklists are for.

Speaker 1

That's why every nuclear submarine in the ocean is mostly run by people in their twenties who just follow checklists.

Speaker 1

All these complicated machines that the military operates.

Speaker 1

All of the complicated processes that surgeons do, even if they've done it a thousand times, they still follow the checklist because they want make sure they don't miss anything.

Speaker 1

And that's the goal here.

Speaker 1

Let's see.

Speaker 1

Let's keep going through the list.

Speaker 1

properly staged, really heavy lifts.

So properly staged, really heavy lifts.

Speaker 1

really heavy lifts.

Really heavy lifts.

Speaker 1

Is that something we could plan for?

Speaker 1

Dead lifts.

Speaker 1

Absolutely.

Speaker 1

Absolutely we can plan for it.

Speaker 1

Where does that need to start?

Speaker 1

It needs to start with sails, but then it also needs to start before you leave the shop.

Speaker 1

Right?

Speaker 1

You need to think about that before you leave the shop.

Speaker 1

Condenser access and bushes.

Speaker 1

That's part of sales, but it's also part of your pre walk.

Speaker 1

好的。

Alright.

Speaker 1

There's bushes in the way.

Speaker 1

What's the game plan here?

Speaker 1

And is that something you immediately call Tyler?

Speaker 1

喂。

Hey.

Speaker 1

There's bushes in the way.

Speaker 1

不用。

No.

Speaker 1

What you do is you look at it and you think about it and you talk to the and say, hey.

Speaker 1

Here's a situation.

Speaker 1

We gotta fit this in here.

Speaker 1

Is it okay if we remove this bush that's here in the back for us to get this in here?

Speaker 1

Because otherwise, it's not gonna fit.

Speaker 1

If have that conversation, it's not gonna be a problem when you do it.

Speaker 1

If you just do it, that's where the problem comes in.

Speaker 1

Communication.

Speaker 1

Communication's huge.

Speaker 1

Improper brazing and leaks.

Speaker 1

I like this one.

Speaker 1

This one's different than all the rest of these because it's not a preparation thing, but it's a big one.

Speaker 1

It is one of the biggest of the two mistakes that you all can make as installers leaving leaks in the refrigerant lines.

Speaker 1

And what's the other ones?

Speaker 1

Drain lines.

Speaker 1

Everything with drain lines.

Speaker 1

It's horizontal.

Speaker 1

Having proper pan overlap, making sure float switches don't move, making sure they're positioned properly, making sure you have redundancy, making sure you test them.

Speaker 1

Making sure every single joint is good.

Speaker 1

Those are absolute non negotiables.

Speaker 1

We get really worried about tape lines and mastic, which is great.

Speaker 1

I love that, right?

Speaker 1

You look pretty looking installs, clean installs.

Speaker 1

But if you have a clean, pretty looking install and you have refrigerant leak or you have a water leak, no bueno.

Speaker 1

We can afford zero of those.

Speaker 1

One of those problems takes away all of the good that you've done for weeks in terms of cost.

Speaker 1

It's just huge.

Speaker 1

So you have to really focus on those two.

Speaker 1

So what do we do to make sure that we don't have leaks?

Speaker 4

Bubbles pressure test.

Speaker 1

Bubbles and pressure test.

Speaker 1

没错。

Right.

Speaker 1

That's it.

Speaker 1

It doesn't matter how much practice you get.

Speaker 1

Do it every single joint, every single time.

Speaker 1

You lay it on flat.

Speaker 1

You don't just spray it on the bubbles.

Speaker 1

So I don't see anything.

Speaker 1

You lay it on flat and you look for micro leaks with a mirror on every connection.

Speaker 1

Because again, in an install, you typically have how many connections?

Speaker 1

How many joints do you typically make in an install?

Speaker 1

Four to eight.

Speaker 1

Four to eight typically.

Speaker 1

Right?

Speaker 1

So in some cases you may have up to 10.

Speaker 1

You've got a lot of.

Speaker 1

But again, we'd normally bend.

Speaker 1

So typically four, but up

Speaker 2

to eight.

Speaker 1

And so that's not to take that extra time to make sure you pressure test.

Speaker 1

Hold that standing pressure test as long as you can and be super accurate with it.

Speaker 1

Don't do the whole thing of it was about a I set it to about 120.

Speaker 1

I ain't know about anything.

Speaker 1

It's if you set it to 120, it needs to be 120.

Speaker 1

Unless for some reason the temperature changed massively and changed pressure, but that's not going to happen in what you guys do.

Speaker 1

Pressure test it and then lay that when you lay the bubbles on it, lay it on really flat and look for those little micro foam that shows up because that's what gets you.

Speaker 1

It's not the big hissing leaks.

Speaker 1

It's the little tiny ones that get you.

Speaker 0

All Gonna take a second to talk to you about Refrigeration Technologies, wet rag.

Speaker 0

It's a product that our techs have used for a long time.

Speaker 0

Works great.

Speaker 0

It's a heat blocking putty that works just like a wet rag.

Speaker 0

You put it around valves while brazing, put it at a valve inlet, your service valves, your evaporate your service valves, your reversing valves.

Speaker 0

If you're replacing a reversing valve, heaven help you, but

Speaker 2

this really works great for

Speaker 0

that.

Speaker 0

TXVs, electronic expansion valves, reusable up to 40 times with dye that lets you know when it's nearing the end of its life.

Speaker 0

Easily withstands our torch temperatures and protects things like we talked about compressor, paints, reversing valves, line dryers, suction dryers, liquid line dryers, bi flow dryers, basically all the dryers.

Speaker 0

It's great for dryers, especially ones with the really short stubs.

Speaker 0

Pain in the butt.

Speaker 0

You don't wanna burn that paint.

Speaker 0

You don't wanna create rust on those new dryers that you put in.

Speaker 0

All you have to do is take it out, put it around anything you wanna protect, then put it back in the container to reuse it.

Speaker 0

For larger areas, we've talked about this a lot.

Speaker 0

Refrigeration Technologies also has introduced the heat shield, which you can use wet or dry and cover a larger area, like the front of an air handler or a case of Apriticoil, for example.

Speaker 0

Also great for air acetylene or swirl tip torches, where they tend to blow out a lot more heat on the convective side works great for that.

Speaker 0

想了解更多关于原始湿布和隔热罩的信息,请访问 refrigerantech.com。

Find out more about the original wet rag as well as heat shield by going to refrigerantech.com.

Speaker 1

Missing parts out of the box.

Speaker 1

We talked about that.

Speaker 1

This is gonna be one of the tough ones.

Speaker 1

You're not always gonna prevent this, but as much as possible, you want to open the boxes early in the process.

Speaker 1

Get things out.

Speaker 1

Go over what you have.

Speaker 1

Scope and descope of the proposal.

Speaker 1

It's just something you have to do and you have to do it before you leave the shop.

Speaker 1

And we have to get sales doing a better job of that as well.

Speaker 1

Making sure that everything is in scope.

Speaker 2

I wanna add to that, making sure we go over the proposal with the homeowner, which I know we're Yes.

Speaker 2

In the habit of doing, but that's where you're gonna catch those things that are not written down, but homeowners expect it.

Speaker 2

You need to have the conversation to determine what their expectations are.

Speaker 1

对。

Yep.

Speaker 1

And that's actually a really good point that I didn't capture.

Speaker 1

So you need to scope and descope here to make sure that you have what you need and there's everything's clear.

Speaker 1

But you also need to do that with the client to make sure that they're clear on everything.

Speaker 1

And that's part of that thirty minute process that you're going to spend on the job.

Speaker 1

Small items missing.

Speaker 1

We already talked about this, but where do you solve this mostly?

Speaker 1

You solve it the night before for things like wire nuts and spray foam.

Speaker 1

And you solve it at the shop for things like surge protectors and blindsets and everything else.

Speaker 1

Everything else you need.

Speaker 1

And again, you need to have a good solid stock of fittings, of Armiflex, of different tapes, different sealants, thumb gum, all the stuff that you regularly use.

Speaker 1

Need to make sure that your vehicle is stocked up on that.

Speaker 1

And that's part of also at the end of the day, making sure that you get your vehicle relatively cleaned out.

Speaker 1

And this is kind of why I'm talking about this because coming into the summer that gets tough.

Speaker 1

You start to make excuses of why you're not going to do it.

Speaker 1

Again, it's just a mistake because the only person you're screwing is yourself because you still have to wake up and it's still there.

Speaker 1

And it's just better to just get it clear, get ready for the next day, make sure that everything is well established.

Speaker 1

Faulty materials out of the box.

Speaker 1

Again, faulty is going to be really hard to assess.

Speaker 1

But again, part of that is making your job run smooth.

Speaker 1

So that way you get the system running as quickly as possible.

Speaker 1

If you get the system running as quickly as possible because the job went smooth early, now you have time to address these problems.

Speaker 1

Nothing's more frustrating than when a job went bad.

Speaker 1

And now it's seven and you start and now you've got a problem.

Speaker 1

Now you've got a short.

Speaker 1

Now you get a UV light that's not working.

Speaker 1

Now you got or you have the wrong breaker or whatever.

Speaker 1

That is frigging annoying.

Speaker 1

So annoying.

Speaker 1

So by making it run more smoothly early, you're gonna have more time to deal with this and less problems later in the job.

Speaker 1

More time to deal with these unexpected things that are gonna happen.

Speaker 1

There's gonna be things that happen that aren't expected.

Speaker 1

We all know that.

Speaker 1

Proper measurements, that comes up a lot.

Speaker 1

So we know we're gonna focus on that.

Speaker 1

Anna's gonna go back and report to the rest of the sales team how important this is to everybody.

Speaker 1

Being prepared.

Speaker 1

And if it sounds like I'm throwing anybody on the bus, I'm not.

Speaker 1

I wanna be really clear here because that's what I say right off the bat.

Speaker 1

Nobody's trying to do a bad job.

Speaker 1

Everybody's just trying to get the work done, and we just get into bad habits because we're rushing.

Speaker 1

We have a lot to do.

Speaker 1

A lot of things will be solved with the sales team now that we have a bigger sales team.

Speaker 1

And so now Tyler doesn't have to rush.

Speaker 1

Once Josiah gets back, it'll be better.

Speaker 1

But I want you guys to know I'm focused on this.

Speaker 1

Being prepared for the unexpected.

Speaker 1

And again, a lot of that comes down to having extra stock in your truck and having enough time to deal with the things as they come up.

Speaker 1

Surprise platform rebuild.

Speaker 1

Again, that goes back to poor measurement, that kind of thing.

Speaker 1

Panel rework, same thing.

Speaker 1

Pictures, clarity, parking and property access.

Speaker 1

Again, you're not going to be able to solve that, but at least you can know.

Speaker 1

Here's what I want to ask.

Speaker 1

Are you guys going to enjoy your work more if you don't have surprises?

Speaker 1

Or do you like the surprises?

Speaker 1

Do you like showing up and just having surprises on your installs?

Speaker 1

If you like surprises, raise your hand.

Speaker 0

Nobody likes surprises.

Speaker 0

什么?

What

Speaker 2

pad?

Speaker 2

Surprise is fun.

Speaker 1

Sometimes a surprise.

Speaker 1

It doesn't like type of surprise.

Speaker 1

Like, for example, if they bring you out some of that good Cuban coffee in the morning or Yeah.

Speaker 1

Buy you pizza.

Speaker 1

Like there are those kinds of surprises that I guess are okay.

Speaker 1

对。

Yeah,

Speaker 5

给

to give

Speaker 1

you a big tip.

Speaker 1

Mean, are kind of, but generally speaking, what we're trying to do is reduce to eliminate surprises.

Speaker 1

That sound right?

Speaker 1

We want to reduce surprises.

Speaker 1

The job's gonna be hard sometimes as it is, right?

Speaker 1

So in a lot of these cases, for example, equipment won't fit.

Speaker 1

Well, a lot of cases like almost nothing's gonna fit because you just have old and like, so you can't always just change it.

Speaker 1

But if you knew that you were gonna have to rebuild everything and could plan for it, that would be better.

Speaker 1

Do you agree?

Speaker 1

So we can't complain about the fact that the job's hard sometimes, but we can complaining is not the point, but we can be dissatisfied and look for solutions when we're unprepared for no reason.

Speaker 1

We're being surprised just because of lack of planning.

Speaker 1

And we all have a part to play in this, including me, because I haven't been in here and had these conversations.

Speaker 1

And so that's what I'm gonna help engage with here.

Speaker 1

Let's see.

Speaker 1

Now this is one that I wanna talk about specifically, and this is drive to get equipment and last minute installs.

Speaker 1

I hate to say this, but that's not gonna probably ever go away fully because sometimes you just get cases where it makes sense to fill the schedule, and so we're just gonna do it.

Speaker 1

Obviously, if we have a completely full schedule and we can't take last minute installs, then that gets a little bit easier.

Speaker 1

We just can't get those jobs.

Speaker 1

But if we can use a job and the client needs us to do it today or it fills the schedule to do it today, then sometimes you're going to do that.

Speaker 1

But even then, I think preparedness is a big key and we can work on processes where we have more runner capacity.

Speaker 1

We have more people who can bring it.

Speaker 1

You can just go to the site and they bring it to you, that kind of thing.

Speaker 1

You can get started.

Speaker 1

Again, that's risky for the reasons we've talked about.

Speaker 1

When you get started on something and you don't have the equipment in front of you, then you realize, oh shoot, doesn't fit or whatever the case may be.

Speaker 1

But as we work on these processes, there's a tipping point effect that occurs.

Speaker 1

So right now we're at the point where most jobs were showing up pretty unprepared for.

Speaker 1

But as you get more and more used to being prepared and as the process improves, you start gaining back time, which then allows you, like we've talked about, to spend more time on the thing I care the most about, which is commissioning.
